RECHARGING LEADERS: Redefining Empathy and Resilience in the Workplace

In a recent coaching session, a leader, who is very caring and in touch with his people, told me of a recent exchange he had with one of his team members where he outlined his expectations for the role he was in. The expectations didn’t seem excessive to me, but the employee responded with a letter to HR that his manager was “creating an unsafe work environment and putting unnecessary stress” on him. He expressed that this was a trauma he was experiencing at work that necessitated a stress leave.

I know there are always two sides to a story. I also know that many conscious, caring leaders grapple with how to build “high performing” cultures while navigating between holding people accountable for performance and avoiding being overly harsh or creating unnecessary stress on those they lead and serve.

There has been an important shift in recent years that emphasizes employees as whole people rather than “units of productivity.” This shift necessitates an attention to empathy, acknowledging the internal states and personal challenges of those around us.

But has all this sensitivity to people helped us to be mentally stronger? Is it empowering us and making us more resilient than previous generations? As critical as empathy and caring are, has it all gone too far? Are leaders working too hard to keep employees inspired and motivated? I believe it’s worth some consideration. It’s time to recharge leaders by redefining empathy and resilience in the workplace.

Some perspectives for leaders to consider:

  1. Take care of yourself. This has nothing to do with self-centeredness. It has to do with ensuring that your leadership comes from overflow not from emptiness. You can’t give what you don’t have. To inspire others, you must be inspired. Many of us give more attention to recharging our phones than recharging ourselves. Yet it still holds true that we need to look after ourselves so we can be there for others. Take care of yourself – whatever that means to you.
  2. Redefine empathy. Empathy has emerged as a critical component of effective leadership, reshaping how organizations approach workplace dynamics and employee well-being. But empathy isn’t about coddling people, making it easy, rescuing people from their unhappiness, or lowering your standards and expectations. Empathy fatigue often comes from working harder than the person we have empathy for. In the recovery and addictions field this is called enabling. Empathy, instead, is about supporting people, feeling with them, helping them find and develop the resources they require to do their job, and then being in their corner through the tough challenges that come with that responsibility. If empathy isn’t empowering people, it’s not empathy.
  3. Hire strong people. Work is hard. That’s why we call it work. Don’t use psychological safety as a weapon to hobble your manager. Managers have an accountability to hold themselves and their team to high standards that will require strength. Nobody takes pride in doing things that are easy. Let people know what is expected of them before you hire them and when they come on board. And make sure they’re up to the challenge. Hire people who are strong givers and are willing to do their part to co-create an inspiring, caring culture that will produce the right results.
  4. Make results your highest priority. Organizations are not in the business of taking care of people. Organizations are in the business of getting results. Of course, you won’t get results – and certainly not long term – if you don’t take care of people. We also won’t get the needed results if we burn our leaders out. Making results matter isn’t just good for organizations. It’s good for the mental health of the people who work in those organizations. It’s good for us all to be contributing to the world by producing meaningful results. It’s good for human beings to set our “problems” aside, lean into the grind, and push through to the other side. Getting stronger is what builds resiliency, not getting let off the hook. Just be sure that the results you are working on together are both challenging and meaningful and remember the purpose of business: it’s a tool to create what matters in life.

The Understated Value of Community And Lasting Friendships

In the small community in Central Alberta where I was raised, I was part of a band of five “brothers” – close friends whose early lives were intimately woven together by our families, our faith, and our deep and sustaining friendships. We spent our formative years roaming the ravine behind the church, playing games at each other’s houses, sharing meals with each other’s families, causing trouble in the pews during Sunday services, camping together, and becoming Queen scouts together.

Last week one of the last remaining parents of our band died at the age of 91. Four of us attended the funeral (one drove more than twelve hours to get there). It was a reunion of sorts as we had an afternoon after the service to share memories, renew the bonds of friendship, and reminisce about the value of growing up with a profound sense of belonging and stability. The friendship formed within this “band” developed a foundation of character and contributed to an individual and collective identity that will bind us together for a lifetime.

FINDING YOUR VOICE: A Story of Authenticity and The Birth of an Immortality Project

In 2017, days before my brother’s passing, I found myself in the familiar place of sitting at his bedside holding his hand. Hal’s breathing was labored, and his eyes were closed. I rubbed a moistened sponge gently along his chapped lips. My hand on his heart seemed to help relax the strained movement of his rising and falling chest. In those long moments with him, I learned that caring is more than simply being open to experiencing the anguish of another’s suffering. It is the willingness to live with knowing that we can do nothing to save another other from their pain. On this particular afternoon, in a feeble attempt to relieve my restlessness, a question arose within me with no expectation of a response.
“Well, Hal, what advice do you have for your younger brother before you die?”
His eyes opened and he squeezed my hand, surprising me with a response.
“Find your voice,” he said clearly.
“Find your voice? What do you mean?” I asked.
That was all he had. His hand relaxed; his eyes closed; and he drifted back into unconsciousness.
After months of disabling aphasia, these were the first words he was able to string together in as long as I could remember. And, as it turned out, they were the last words I ever heard him utter. I spent considerable time after Hal’s passing reflecting on his life and considering carefully the significance of his guidance to “find my voice.”
I wrestled with the meaning of Hal’s words and the meaning of my life. Amid the grief, I began to fear that my life was somehow being wasted. Was I making a difference? Having any impact? I needed to look this dragon in the eye. I needed to face honestly the haunting prospect of my own insignificance. As the Scottish hero William Wallace says in the movie Braveheart, “Every man dies; not every man lives.” Hal’s dying inspired me to live. And to live authentically.
Hal, as an extraordinary medical doctor and remarkable human being, left a legacy of generosity, love, and wisdom to his patients, his staff, his community, and his family. He had unknowingly created what anthropologist Ernest Becker called a symbolic “immortality project” – a noble cause of enduring value beyond one’s life. I have come to understand that an immortality project is an integral facet to authentic leadership. I’m not sure Hal ever fully understood his impact. Perhaps that is the reality of a true contributor.
In the midst of my grieving the loss of a brother, something was being born within me: an immortality project of my own – a cause that would outlive me and bring meaningful work and membership to a noble and ethical community of like-minded leaders. Mihaly Csikszentmihalyi wrote, “When a leader demonstrates that his purpose is noble and the work will enable people to connect with something larger – more permanent than their material existence – [then] people will give the best of themselves to the enterprise.”
Like so many leaders I work with and learn from, I struggle between having confidence to live a life of purpose and yielding to the daily demands of others. By too easily yielding to what is pressing, practical, and popular, I can sacrifice the pursuit of what is in my heart. Hal’s dying became a gift to my living. It became clear that I needed to take action, gather my courage, and offer a public workshop for authentic leaders. Thus, The Other Everest Retreat was born.
I didn’t know how it would be received, but I needed to walk through my fears and listen to my voice. Regardless of how many people registered, it was vital that I kept walking on this journey. Thus far, we have filled four retreats as well as two Alumni sessions for those committed to go deeper. I have facilitated learning forums for participants who complete The Other Everest. I now have a partner who shares my passion and vision and will assist with future retreats. We are establishing a coaching program for participants to stay on track and further their leadership development. We are planning to offer more retreats and in more locations. We are also in the process of setting up a foundation, so finances are not a barrier to participation. My mother used to tell me to “shine a light on what you desire. Whenever you set a goal there is an unseen force, an energy, that moves you toward that goal.” Nowhere in my life have I come to know the truth of this statement more than from the response to The Other Everest retreats.

HOLIDAY GREETINGS: LESSONS LEARNED FROM OUR CANINE FRIENDS

Having completed another “Other Everest” retreat for developing authentic leadership capacity last week, I have been relishing the experience. The group consisted of a remarkable collection of leaders from a variety of walks of life, committed to making a difference by being more authentic.
A central theme of the time we had together was slowing down and being present to what life presents. So, when my daughter shared a story that speaks well to what we learned last week in Banff, I thought it would be appropriate to share it in the spirit of caring and the upcoming holiday season.

Being a veterinarian, I had been called to examine a ten-year-old Irish Wolfhound named Belker. The dog’s owners, Ron, his wife Lisa, and their little boy Shane, were all very attached to Belker, and they were hoping for a miracle.
I examined Belker and found he was dying of cancer. I told the family we couldn’t do anything for Belker, and offered to perform the euthanasia procedure for the old dog in their home.
As we made arrangements, Ron and Lisa told me they thought it would be good for six-year-old Shane to observe the procedure. They felt as though Shane might learn something from the experience.
The next day, I felt the familiar catch in my throat as Belker’s family surrounded him. Shane seemed so calm, petting the old dog for the last time, that I wondered if he understood what was going on. Within a few minutes, Belker slipped peacefully away.
The little boy seemed to accept Belker’s transition without any difficulty or confusion. We sat together for a while after Belker’s death, wondering aloud about the sad fact that dogs’ lives are shorter than human lives. Shane, who had been listening quietly, piped up, “I know why.”
Startled, we all turned to him. What came out of his mouth next stunned me. I’d never heard a more comforting explanation. It has changed the way I try to live.
He said, ‘People are born so that they can learn how to live a good life – like loving everybody all the time and being nice, right?” The six-year-old continued, “Well, dogs already know how to do that, so they don’t have to stay for as long as we do.”
Live simply.
Love generously.
Care deeply.
Speak kindly.
Whether or not you are drawn to dogs, here are some lessons we can learn from these canine critters:
* When your loved ones come home, always run to greet them.
* Never pass up the opportunity to go for a joyride.
* Allow the experience of fresh air and the wind in your face to be pure ecstasy.
* Take naps.
* Stretch before rising.
* Run, romp, and play daily.
* Thrive on attention and let people touch you.
* Avoid biting when a simple growl will do.
* On warm days, stop to lie on your back on the grass.
* On hot days, drink lots of water and lie under a shady tree.
* When you’re happy, dance around and wag your entire body.
* Delight in the simple joy of a long walk.
* Be faithful.
* Never pretend to be something you’re not.
* If what you want lies buried, dig until you find it.
* When someone is having a bad day, be silent, sit close by, and nuzzle them gently.
That’s the secret of a good life that we can learn from a good dog.

Words Matter

A participant in one of my leadership development programs in Oklahoma wrote me this week giving tribute to his late mother and the impact she had on his life. It has obvious application for parents and for all of us who are committed to having a positive impact on those we serve and love. Whether a relationship with a family member, an employee, or an interaction with the cashier at the supermarket, remember, words matter.

A Tribute To Mom

Through my work in social services and as a college professor, I am in a unique position to observe human behaviors, and I often have opportunity to be a compassionate, listening ear for a younger generation.  I see the long-term impact a parent’s negative words can have on individual self-worth.  I share my story this year in hopes that parents realize the tremendous, long-term power their words can have.
Twenty-two years ago tonight the trajectory of my life changed. I remember it as if it were yesterday. It was the night my mother passed from this life into the next. I am fortunate I had the opportunity to spend the last few hours with my mom, visiting and enjoying time together. I still remember the last words she spoke to me, “I love you, and I’m so very proud of you”. Her words are a cherished memory that continues to sweeten as time moves forward.
Each year on the anniversary of her death I find myself in a very introspective frame of mind, seeking to identify the areas of growth I have experienced in the previous twelve months. Through the years, I have come to recognize that the emotional turbulence brought about by my mom’s death, while deeply painful, has become the catalyst for personal growth. The turbulence I once feared has transmuted and emerged as a powerful wind providing lift that has enabled me to soar to new heights and allowing me to become the person I am.
This year the anniversary has been no different; it has been a time of remembrance and evaluation. As I consider the lessons learned, the personal growth I have achieved, and new concepts revealed, I realize that the greatest gift I ever received from my mom is not found in tangible things that can be held in the hand; instead, it is in the last words she spoke to me, “I love you, and I’m so very proud of you.”
I did not know it at the time, but her words would have a profound impact on my life and personal development, so much so that it has taken twenty-two years for me to become fully aware to what extent. In her last words she provided love, acceptance, and validation. Her words fostered a new personal freedom enabling me to continue to grow and evolve into the person I have always been meant to be. My mom was a very skilled wordsmith, always choosing her words carefully. I believe her last words to me were purposeful and deliberately selected, all the while knowing the long-term impact they would have.
What a powerful, extraordinary gift I received that night; one that continues to impact my life twenty-two years later. WORDS HAVE POWER! One lesson to share with others is this, parents have the ability to influence and shape their child’s life even in the parent’s absence. Parents, your words will do one of two things, they will provide empowerment or inflict rejection and pain. Choose your words carefully as they will influence the life of your child for many years to come.
I feel so very blessed to have had a parent who always tried to empower, even in her absence. Thank you for that gift mom, I miss you!

Caring Isn’t Done In a Day; Caring Is Done Daily

It is the time of year when we pause and count our blessings and we count all of you readers among them. By far, the best part of my work is the remarkable leaders I meet, learn from, and am enriched by. We consider ourselves so very fortunate to have connected with you over the years – you are all so special in so many ways. May you experience peace, joy and magic over the coming holiday season. Whether you celebrate Christmas, Hanukkah, Winter Solstice, Rohatsu, Kwanzaa, Omisoka, or even Festivus, we hope your time with family and friends will be joyous, peaceful, and full of love. This week I visited my dear mother-in-law who now resides in a care facility in Edmonton. With her dementia, she has become, sadly, irritable, depressed, and apathetic about her life. As I sat with her at lunch, she spit out her food and complained profusely about the most cheerful and loving aide that sat beside her feeding another resident. I reminded Mom to make an effort to be grateful for the dedicated caregivers that surround her. She looked away in disgust, and continued to complain about the staff. I smiled at Jennifer, the caring caregiver across the table. “Some people have a bad day,” she said softly and graciously. “And some people have a bad day more often than others.”
Charles Dickens said, “I have always thought of Christmas as a good time, a kind, forgiving, charitable, pleasant time. It’s the only time in the long calendar of the year when men and women seem by one consent to open their shut-up hearts freely and to think of people around them as fellow passengers to the grave, and not another race of creatures bound on other journeys.”
 
While it’s undoubtedly noble to stop this time of year, to reach into our pockets and give of our time and money, the real caregivers are those who care all year long, day in and day out, including those who care for the elderly, for the sick, and for the troubled, who work tirelessly and humbly behind the scenes day after day. Here are three things I learned from caregivers who care for Mary and other residents with daily diligence and relentless attention. May these ideas inspire us all to care more – not just this time of year, but all year long. Caring, after all, is not done in a day. Caring is done daily.
1) S-l-o-w D-o-w-n. Speed is not conducive to caring. Jennifer and her colleagues move slowly with the seniors and they care slowly. Like good artists, good caregivers see the world more slowly. The pace of our lives does indeed impact the quality of our lives. Everywhere I go people are insanely busy all year long, spending hours looking down at phones and devices, driven by the incessant tyranny of the urgency, struggling to keep up with it all. Even the holiday season has become another frenetic whirlwind of parties and shopping and trying desperately to meet ever-increasing demands. I find it very interesting that in the midst of climate change, disruption and global warming, the philosopher Piero Ferrucci says we are simultaneously in the midst of a “global cooling.” Human relationships are becoming colder. Interactions with others are becoming more rushed and impersonal. Values such as commercialism and efficiency are taking on greater importance at the expense of caring and simple presence. Have you ever tried to be efficient and “hurried” with a person in need? How does continual “hurriedness” affect your kindness, your connections, and your ability to influence and care about others?
2) Be Present. It’s been said that the best present we can ever give anyone is to be present in the present. There are countless opportunities to be present to those around us – whether at the grocery store, in the hallway in our office building, or around the kitchen table. Being presentto life brings quality to life. How often have you been stressed, simply because you’re not where you want to be right now? Most of us are creatures of movement and noise, agonizing about the past or worrying about the future. All spiritual teachers remind us that the present moment is the only moment where life is lived and can be enjoyed. If we live in the past or the future, we will miss the very experience of life. There is no stress in the moment. Stress comes when we start thinking about the future or tormenting about the past. The only way to thoroughly and enjoyably appreciate life is to become truly and deeply present.
 3) Stay grateful. We would all do well to take Dickens’ advice to slow down and attend to the people and the beauty and the life that surrounds us. We enrich our lives when we appreciate what makes it possible for us to have what we have, to be where we are, to appreciate what surrounds us. Open your eyes to the caring around you, not just this time of year, but all year long, and you will discover that caring is who we are at our very core. We simply have to pause long enough to notice it and be a part of it. Be thankful and filled with awe and appreciation, even if what you desire hasn’t arrived yet. Whatever holiday you celebrate this month, what we all share is the need for light in the darkest time of year. Gratitude brings light wherever you go. What we appreciate appreciates.
