LEADERSHIP AMIDST THE TYRANNY OF ADMINISTRATIVE MINUTIA

A good friend and long-time client called me the other day and asked me how I am.
I responded with, “Busy,” which is my default response when I don’t have the where-with-all to be honest. But Vincent isn’t one to let me off the hook and wouldn’t let me get away with a lazy answer. That’s what I value about our friendship. It’s real. There’s an expectation of honesty. He has a low tolerance for superficiality.
So he responded, “Is it a good busy?”
The question made me stop and think. “How do you know if your ‘busy’ is ‘good’ or not?”
He elaborated, “What have you done today that has brought you joy? How is your energy? What drains you? What fulfills you? What tires you? What animates you?”
As an executive director at a university in South Central United States, Vincent started talking about the “administrative minutia” that comes with every leadership responsibility – the paper work, the proposals, the budgets, the demands, the fires you have to put out – the day-to-day grind that will wear you down and wear you out if you aren’t careful.
I came out of that conversation with Vincent with four things you have to attend to every day in order to survive and thrive in the midst of administrative minutia.
1. MAKE TIME TO THINK. You never want to be so busy doing that you don’t have time to think about what you are doing. Peter Drucker, the great management expert said it well: “There is nothing so useless as doing something efficiently that which should not be done at all.” The best leaders I know take time – if not daily, at least on a weekly basis,  – to think about what matters, what’s important, and what needs saying no to. Remember: every time you say yes to something that is unimportant, you so no to something that is important.
2. MAKE TIME TO GET ON THE BENCH. All hockey coaches know that the game is more than performance on the ice. It’s also about good bench management. Players simply can’t go full speed for much longer than about 45 seconds. While you have to stay focused and alert on the bench, you also have to take a good rest while you’re there. Human beings are not meant to go full out without periodic rest. While you don’t want to spend all day on the bench, what do you do every day to get away from the busyness and unplug from it all? What are you doing today to get on the bench? Whether it’s a good rest over the lunch hour or a five minute rest every hour or so, we all need to regularly get on the bench.
3. MAKE TIME FOR JOY. Yes, I know we need to stop complaining about the work we have to do at work. Work is called work for a reason. You don’t come to work to play. You get paid to work at work. And we could all use a little better attitude toward our work and find a little more gratitude and a little more joy in whatever we do. But you also spend a lot of your life at this thing called work, so you want to push aside that pile on your desk and make a little room for something that brings you joy. Joy is the intersection of passion and service to others. Find something you are passionate about and negotiate for ways that intersect your passion with an opportunity to make a difference. At minimum, find something that brings you joy away from work, something that you play at, so when you go to work you can be grateful that it provides opportunities for joy elsewhere.
4. MAKE TIME TO CARE. Caring produces energy. When you intentionally and consciously take the time to care – about the work you are doing, the project you are engaged in, the colleague down the hall who needs a little encouragement, or the difference you are making – notice how it breathes new life into your days. When you s-l-o-w d-o-w-n for even a brief moment to be kind to someone, listen to someone, to be present, and put extra care into the work you are doing, notice how “busyness” can turn into contentment. Mother Teresa said that, “Not all of us can do great things. But we can do small things with great love.” It’s simple caring that makes our workplace worth working in and our lives worth living.
These strategies don’t replace hard work, effort, or results. But when integrated into a busy life you come home at the end of the day a little more satisfied, a little more fulfilled, a little more focused on what’s important, and a little less depleted. We’re all busy, but is your busy a “good” busy?

In the classic 1969 Henry Hathaway movie,True Grit, John Wayne plays a drunken, hard-nosed U.S. Marshal who helps a stubborn teenager track down her father’s murderer. In true John Wayne fashion, he demonstrates a most valued virtue: grit. It’s a short word with great power. Grit is tenacity, perseverance, stamina, sticking with the task at hand day in and day out, not just for the day or the month or the years, but for as long as it takes. Grit is about passion and purpose and persistence. Grit is about living life as a marathon, not a sprint or a walk in the park. According to the Merriam-Webster dictionary, grit is defined as “firmness of character… an indomitable spirit.” Those with grit know that everything will be alright in the end, and if it’s not alright, it is not yet the end.
It’s easy to start, but it takes grit to finish. While authenticity in leadership is learning to connect, to be vulnerable and open and humble, it doesn’t mean that you don’t have a spine. Leadership without backbone, without grit, isn’t leadership at all. Leadership means, at times, the toughness to stand for something, the toughness to finish, and the toughness to refine our soul with the sandpaper of hardship.
When my grandfather worked three jobs raising eight kids during the depression, he modeled grit. When I watch my friends, colleagues, and clients here in Alberta display courage, innovation, and tenacity to get through today’s challenging economic times, I see grit. When someone sets aside personal gain to be beside an ill loved one through a long illness, I am reminded of the value of this precious virtue. Grit means seeing the task through, not because it’s easy or comfortable or self-serving, but because it is the right thing to do.
Here are three qualities that both demonstrate – and inspire – grit:
A COMPELLING VISION
Dr. Martin Luther King Jr.’s unwavering persistence in fighting for civil rights, justice, anti-discrimination, and peace inspired a broken nation. An athlete training for the Olympics will persevere through the pain of getting up early, endure the hours of brutal workouts, and see it all the way to the end. Why? Because of the power of the dream. Thomas Edison allegedly tried 10,000 times before succeeding in his light bulb. A gritty undergraduate college student will study long into the night, night after night, with the vision of becoming a doctor. A young entrepreneur endures the challenges and setbacks of failures to find a way to bring her vision to the marketplace. A recovering alcoholic, with a vision of self-respect and a commitment to the wellbeing of his family he loves, will muster the grit to stay with he program. It’s a captivating vision, along with a profound and sustaining commitment to that vision, that inspires and awakens the human spirit.
COURAGE
Theodore Roosevelt, a true exemplar of grit, spoke of overcoming fear by embracing it with vulnerability and courage in an address at the Sorbonne in 1910.
It is not the critic who counts; not the man who points out how the strong man stumbles, or where the doer of deeds could have done them better. The credit belongs to the man who is actually in the arena, whose face is marred by dust and sweat and blood; who strives valiantly; who errs, who comes short again and again, because there is no effort without error and shortcoming; but who does actually strive to do the deeds; who knows great enthusiasms, the great devotions; who spends himself in a worthy cause; who at the best knows in the end the triumph of high achievement, and who at the worst, if he fails, at least fails while daring greatly…
It takes courage to dream, and even greater courage to persist in the realization of that dream. It takes courage to identify the habits that will create and realize your dream, and even greater courage to get up early and implement those habits and ignore a thousand possible excuses to stay in bed. It takes courage to keep making progress, to keep setting new standards, in the midst of the world telling you to settle for conformity and mediocrity.
Courage, however, isn’t always apparent. You can’t always see courage, nor can courage be accurately assessed by anyone else. It takes courage to finish a marathon, and sometimes it takes courage to stop. It takes courage to build a business, and it takes courage to find other priorities in your life. It takes courage to do a job right, and it takes courage to let go of perfection, and instead allow excellence to be your standard. It takes courage to get back on the proverbial horse, and sometimes it takes courage to walk away from the horse. It takes courage to stay in a relationship, and sometimes it takes courage to leave a relationship. It takes courage to love, and it takes courage to let go. Courage, a quality vital to grit, is developed with practice and identified by a well-tuned conscience.
CARING
Jeff Clark, President of Kitchen Partners Ltd. in Edmonton believes, “there are two kinds of people in the world: ‘me’ people and ‘we’ people.” My conversation with him got me thinking that ‘me’ people turn grit into greed. Without the ‘we,’ without humanity and a dedication to the greater good, grit turns into obsession and narcissism. Grit without caring isn’t grit at all. Grit without compassion is bullying and tyranny.
Grit combined with caring is character. As I write in my book, Caring is Everything, caring enriches every facet of our lives. Grit is caring enough about someone or something to persevere. Grit is caring so much that you’ll do whatever it takes. If you care enough, you will find the grit. If you can’t find it in you to dream, maybe all you need to inspire grit is to care.
Grit, like other qualities of character, cannot be “taught” to others like you teach algebra or organic chemistry. Grit, however, can be “caught.” It can be discovered. It can be fostered in the cultures where we work and live if we take the advice of Albert Schweitzer, the theologian, philosopher, and physician:

“Example is not the main thing in influencing others, it is the only thing”.

All the people who were at these events reminded me of what Albert Schweitzer, the theologian, philosopher, and physician once wrote: “In everybody’s life at some time, our inner fire goes out. It is then burst into flame by an encounter with another human being. We should all be thankful for those people who rekindle the inner spirit.”

Thanks to you all who rekindle my own inner spirit.

I very much hope you will read this book. For me personally, this is the most important book I’ve written. My connections at the book launches reinforced the messages from the book: how caring enriches every facet of our lives. It renders workplaces worth working in, schools worth learning in, our relationships worth being in, and the world worth living in. Caring helps heal those in need of healing. It inspires us to tend to our planet. It makes us better people. Caring guides us toward our authentic selves, to the lives we are meant to live. Caring truly is everything.

Taking on what I have come to call my “Caring Project” the past three years has awakened a dream to begin a global conversation about caring. Caring Is Everything: Getting To The Heart Of Humanity, Leadership, And Life

After three years of pouring my heart and soul into another publication project, I am thrilled to announce that my most recent book, Caring Is Everything: Getting To The Heart Of Humanity, LeadershipAnd Life has been released. This project was inspired by and dedicated to my brother Hal, who, three years ago, was diagnosed with an inoperable brain tumor.

Facing death squarely and honestly magnifies what matters most in life. Paradoxically, the realization that the life we have today won’t last forever enables us to appreciate and grasp it more deeply. During the Middle Ages, Christian monks greeted one another with the salutation memento mori. It means “remember you must die.” Thus, with every encounter, the monks reminded themselves and each other about the impermanence of life and the precious value of each moment.

My purpose for writing books has always been to learn. The seeds of this book were planted early in Hal’s journey, when I decided to take on what I have since called my “caring project,” a vision to learn all I can about the nature of caring, the variety of dimensions that it takes in one’s life, and the impact it makes in all aspects of our lives. When I wrote this book my intent was not to change the world with a message about caring, but simply to write, in the words of Wordsworth, from the “breathings of my heart.” I really just wanted to leave a legacy for my daughters and grandchildren about what I learned – and have come to believe – about the power and impact of caring in all aspects of my life. If my children and grandchildren found value in it, that was good enough for me. What happened however, is that within those “breathings of my heart” was born a vision to start a national conversation about the power of caring.
This book is an investigation into a simple but profound idea: caring is everything. The stories within shine a light on the many dimensions of caring that so often go unnoticed and unacknowledged, but are vital to organizations, relationships, and life itself. This book is for leaders at all levels of organizations and in all walks of life, health care workers, educators, coaches and mentors, family and community members, and, really, pretty much anyone who wants to offer or receive caring.
At a crucial time in human history, when countless individuals are met with violence, terrorism, and a disregard for human life, when politicians use fear to appeal to the darkest side of humanity, when so many of us are afraid, cynical, or over-committed, the need to meet these trends with caring has never been greater. Caring, the most noble of human journeys, has a pervasive, enduring influence on the wellbeing of ourselves and those around us. It permeates who we are as people, and the places where we work and live. Caring is everything.

Three Paths to Inspiring Leadership: Lessons From Olympians

After winning a gold medal in the 10,000 meters in Rio, the Somali-born British runner Mo Farah was asked how he was able to muster the strength to pick up himself up and get back to his rhythm after being accidentally tripped on lap ten of the twenty-five lap race. “I just had to believe in myself and get through it… I promised my daughter Rhianna I was going to get her a medal and I was thinking, ‘I can’t let her down’. That’s all I was thinking about – her.”

Mo dedicated his two gold medals in London 2012 to his then baby twinsAisha and Amani. After his 2016 victory he said, “I’ve won an Olympic gold for three of my children – now I’d like to win the 5,000m gold for my little boy.”

What I love most about the Olympics are the inspiring stories – in both victory and in defeat. The parents, the coaches, the communities that raised these athletes – there’s a story behind every one of them. And then there is the inspiration in the athletes themselves. Rosie MacLennan, Penny Oleksiak and her teammates, the Rugby and soccer players, the track athletes – all have inspired an entire generation of young women in Canada.

Great leaders, like great athletes, inspire those around them. The word inspire is derived from the Latin root spirare, meaning to “breathe life into.” The need to inspire has never been greater than it is today, when many people feel afraid, cynical and stressed. Awakening the passion of others by speaking to the inner lives and deeper needs of those we serve is the work of leaders at every level and in every walk of life.

As I allow myself to be inspired by the Olympic games, my hope is that every one of us will allow ourselves to be inspired by the people around us – to enable us to inspire those we serve. Here are three pathways that inspire:

Pay Attention. The great philosopher Yogi Berra once said, “You can observe a lot by watching.” You can be inspired everyday if you s-l-o-w d-o-w-n, pay attention to what’s going on around you, and watch for inspired action. It isn’t just during the Olympics that you will hear inspiring stories. Every life has a meaningful story behind it when you care enough to take the time to pay attention. Last week I was working with a group of leaders at Emera Energy, an authentic maritime company with a down-to-earth, humble approach to business and was inspired by many of their leaders, especially the passionate young people who demonstrated commitment, ownership, and an accountable attitude. I was also inspired by how many of these leaders – mostly engineers – had mastered the simple skill of listening carefully to people. When I work with a great organization I come home inspired. What you focus on is what grows. If you focus on what’s wrong with your workplace or your life, you will soon find yourself with lots of reasons to be unhappy. But if you care enough to pay attention and focus on the goodness around you, you will find a reason to be inspired.

Choose Gratitude. I have been reflecting lately on the many people who have inspired me. I remember how George Nelson, a long-time friend of my parents and former boxer, would get up every morning and spend the first thirty minutes of his day skipping on our front porch when he and his wife Audrey visited. I always admired George, and he inspired me to get up early and start the day with some exercise. Years ago, the great motivational speaker, Zig Ziglar, inspired me to create a “Wall of Influence” – photos of the twenty-five most influential people in my life. My wall of influence has evolved over the years and as I reflect on these people, I am filled with gratitude for everyone who has helped make me who I am today through their love, their character and their example.

Care. It is inspiring to be around people who care, who choose service over self-interest, who have a sense of purpose beyond themselves, and who are passionate about making a difference in the world. People who care enough to keep their promises, to go the extra mile, and to be concerned and committed to serve the people around them make workplaces worthwhile, schools vital, relationships meaningful, and lives valuable. Caring makes all the difference. Caring is everything.

AUTHENTICITY ISN’T ABOUT BEING PERFECT- IT’S ABOUT BEING HUMAN Three Ways To Authentic Leadership

I learned from Jerry Weinberg, author of The Secrets Of Consulting, that if you want to stay single you should look for the perfect mate. So, I would postulate that trying to be perfectly authentic will actually make you inauthentic. Earning the trust and credibility that comes from authenticity isn’t about trying to be perfect. Instead, it’s about honesty. Let me illustrate with an example:

While working with an executive on how to be a more authentic in his leadership, he told me about a meeting where he had to deliver some tough news about his team’s performance. “I was honest with them, but I could see them pulling away and withdrawing. I knew that my honesty was disrespectful, and I was losing credibility. But I also knew that if I held back my frustration with their performance would increase and I wouldn’t be doing my job as a leader. How can you be more authentic in this kind of scenario?”

Being authentic is an entirely human journey, full of paradoxes, uncertainty and tension. It doesn’t mean getting it all perfect, working from a script, or having a formula. Instead, being authentic means accepting the paradox along with the tension. Authenticity requires both honesty and respect, and a willingness to wrestle with these sometimes opposing forces. If you are completely honest and call someone stupid, you would be totally disrespectful. On the other hand, you can be so respectful and polite that you are dishonest.

Struggling with this paradox between honesty and respect is an indication of authenticity. It means you are honest enough with yourself to step back and get some self-awareness. You don’t have to tell people you are wrestling with this kind of paradox because your humility will show through. Be assured that disrespectful, demeaning leaders with no emotional intelligence do not consciously wrestle with these kinds of paradoxes. The fact that you are grappling with them and seeking ways to better lead and communicate is an indicator of authenticity. Authenticity is about being human. It’s not about being perfect.

Here are three ways to be a more authentic leader:

  1. Be open for feedback. When the 75 members of the Stanford Graduate School of Business Advisory Council were asked to recommend the most important capability for leaders to develop, their answer was nearly unanimous: self-awareness. Seeking self-awareness is an indicator of authenticity. Certainly a 360 degree feedback tool is valuable, but asking directly for feedback is also important. “What do you want me to stop, start, continue doing in our relationship?” “On a scale of 1-10 how would you rate the quality of our relationship in the past year?” “What would take it up a notch?” These are helpful ways to get feedback. You don’t have to agree or disagree with what people tell you. You simply say thank you and take one or two areas that you will commit to improve. You can also get feedback from yourself, by taking time for self-reflection. Ask yourself how you can improve. Take an honest inventory every so often. Inauthentic people have no interest in getting to know themselves better.
  2. Realize the value of caring. In the ten years that Doug Conant served as CEO of the Campbell Soup Company, he turned the languishing business around by putting the focus back on the people who worked there. Over the course of his time at Campbell Soup, Conant was said to have written 30,000 handwritten thank you notes to his employees, amounting to about ten notes a week. “I let them know that I am personally paying attention and celebrating their accomplishments,” Conant said in an HBR podcast. After working in the leadership development field for more than thirty years, I have learned that good leadership is fundamentally about making contact, building personal connections, and helping people to grow and flourish. It’s fundamentally about caring. Good leadership means you go the extra mile to care about your organization. You care about the people you serve. And you care about the work you do and the contribution you make.
  1. Work with a guide. There’s an old Sufi saying that says, “The eye can’t see itself.” Just as a mirror reflects our face back to us, mentors, coaches, trusted advisors, therapists, confidants show us that which is so close to us we can’t see it. If you are serious about uncovering your authentic leadership, find a guide to help you through unfamiliar territory. Ask for help. While authenticity is a lonely journey, it can’t be done alone. The important thing is that others who have some experience with what you are facing can offer a supportive, accepting, accountable space to heal and learn. Guides help you step back and get some perspective. They support you, challenge you, and help ask questions like, “What’s going on here?” “What are you up against?” “What can be learned?” “What are your options?”
