Building a Bucket List Board: Inspire Your Team With What Matters

One of the most rewarding parts of my business is the quality of the leaders I meet. One of these leaders is Dean Koeller, CEO of Calvert Home Mortgage Investment Corporation. Mentored and encouraged by his father to build an organization that truly cares, it’s inspiring to walk into his workplace. Invigorating and welcoming, you’ll find his team engaged in lively conversations, sharing ideas and laughter. There is a palpable sense of community. This atmosphere not only inspires productivity, it makes employees feel valued and connected to one another, ultimately cultivating a strong sense of belonging within the organization and a commitment to serve their clients and their community in the same way.

When I asked for an example of how he cultivates such an incredible culture, Dean took me into the lunchroom and introduced me to the Calvert Team Bucket List. Every team member is encouraged to post on the board a project they are pursuing – away from work – that matters to them. You see people climbing mountains, preparing for triathlons, traveling to amazing places, going up in balloons, and visiting grandchildren. You learn what challenges people, inspires people, and is important to them. You learn why people come to work. You learn things that many individuals, hidden behind office doors and computer screens, may work together for years and never know.

Three things I learned about leadership from Dean:

  1. Caring is everything. Dean didn’t do this as a “leadership technique.” Everything Dean does comes from his heart. It’s who he is. Caring is at the core of everything in his organization. He genuinely wants to know people better and the bucket list board is a way to learn about them and celebrate who they are.
  2. Recognizing what matters to people matters. Creating a space to acknowledge what’s important to your team in a unique and authentic way connects people and transforms a company into a community. And a community is a safe place for people to be who they are and be inspired to bring the best of who they are to what they do.
  3. What you give will come back to you – multiplied. Whether you’re celebrating what matters or simply taking the time to listen to and value people, your team will give it their all to build a successful organization when they know you’re giving your all to them. Loyalty, trust, and a commitment to service don’t come from expecting. They come from giving.

The Calvert Team Bucket List Board is an example of a unique method for building a caring culture and it goes a long way in creating psychological safety in his organization. Psychological safety is a crucial element for fostering high-performing teams and innovative work environments. People need to feel safe to express their ideas, admit mistakes, and challenge the status quo without fear of negative repercussions. People need to know it’s expected that they will be who they are. Psychological safety abounds in Dean’s organization and his team thrives as a result.

Building A High Trust, High Engaged, Accountable Culture: The Power Of Attunement

I grew up listening to transistor radios with dials that changed stations. Rather than pushing buttons, you turned a knob to tune in to a designated station. Before the age of hundreds of satellite/internet radio options, it took a few moments to fiddle with the dial to “tune it” to the exact station you were looking for. You had to keep adjusting the knob until you got connected to the right station. The stations were few, but when you connected, you appreciated what you got.

Just as the output of a radio requires tuning to the right station, the output of trust, engagement, and accountability – three vital leadership pillars – requires tuning in to the right “employee station.” Do you ever get “static” from your staff, in the form of resistance, disengagement, entitlement, or defiance? Start by looking at how attuned you are to the employee experience.

Here are three ways to get attuned to your staff:

  • Care enough to pause and pay attention. When people become quiet in a meeting, don’t assume consent. You have to stop and check out what the silence means. You have to ask. You have to listen. You have pay attention to what is beneath the surface. To get engagement from people you have to make it a habit to “hall walk,” as my friend Vincent Deberry calls it. You have to get out of your office and walk the halls, and every so often stop. You have to make it a point to stop and ask how people how are doing – both at work and away from work. You have to be in touch. Get to know people. Make contact. Listen for concerns. Bring a “servant mindset” to your work as a leader. We say, “people are our greatest asset.” Are these just words, or do you live this in your workplace?
  • See the goodness in people. I believe that people are fundamentally good. Most people are here to do good and to make the world better. I believe in the goodness of people. I believe that humans are, at the core, good, and that there is a positive intention behind every action, regardless of appearances. If you don’t see any goodness in any person on your team or your organization, you haven’t looked hard enough. You haven’t spent the time to know what motivates them or what matters to them.   • Bring a servant mind-set to your work. Servant leadershipis a philosophy and set of practices that enriches the lives of individuals, builds better organizations and ultimately creates a more just and caring world. Traditional leadership generally involves the accumulation and exercise of power by one at the “top of the pyramid.” By comparison, the servant-leader shares power, puts the needs of others first and helps people develop and perform as highly as possible. Servant leadership turns the power pyramid upside down; instead of the people working to serve the leader, the leader exists to serve the people. When leaders shift their mindset and serve first, they unlock purpose and ingenuity in those around them, resulting in higher performance and engaged, fulfilled employees. A servant leader’s purpose should be to inspire and equip the people they influence.[1]

Servant leadership isn’t about pleasing people and making them happy. Servant leadership is, instead, the bone-deep commitment to support, encourage, and challenge people to be all they can be.

People, it has been said, don’t leave organizations. People leave bosses. Do people feel that you care enough to stop and pay attention to them? Do they feel that you see their goodness? Do your people feel that they are served, that you have their back, that you are committed to do all you can to support them in their job and even in their life?

You can’t expect a high trust, high engaged, accountable organization without attunement.

A RESPECTFUL WORKPLACE – Holding Each Other Accountable To Create One

Just about every organization will have respect, in one form or another, as one of their espoused values. We are told that a respectful workplace is one where all employees are treated fairly, diversity is acknowledged and valued, communication is open and civil, conflict is addressed early, and there is a culture of empowerment and cooperation. This all sounds wonderful, but there still remains far too much bullying, intimidation, and incivility in workplaces where people spend much of their lives.

So what is your process of ensuring that the value of respect is actually manifested in your culture? Respect is one of those platitudes that receive a great deal of attention, but are you ensuring that it is actually lived – both at work and in your family?

I have a passion for accountability and below is a suggested process for holding yourself and others accountable for living any value that you wish to instill in your organization. I’ll use respect as an example.

Step 1. State your intent. When I open a workshop I make it very clear that respect is a value that I hold to be vitally important in my work. I then state that if anyone perceives in any way that I am not respectful of any person within the group, they can call me out on it – either personally or publicly. As a positional leader, you have to lead the way to make your intention clear. You set the tone. You must model the way.

Step 2. Turn values into behaviors. Unless you can clearly measure a value, you can’t hope to hold anyone accountable for living it. And a way you make a value measurable is to describe in precise terms, the exact behaviors that demonstrate the value, along with the results that the behaviors should bring about. In my workshop example, I tell participants that, “all my behaviors need to leave you feeling 1) safe – free to be who you are, and 2) better about yourself. If you don’t feel safe, and if your confidence is not enhanced by our time together, then I am not living the value of respect. And if this is the case, I invite you to bring it to my attention at any time, either privately or publically. I promise no repercussions for having the courage to do so.”

Step 3. Turn behaviors into agreements. Accountability is the ability to be counted on. By making an agreement that you will act with respect in the behaviors you described, you create a condition for success. What you agree to must be perceived by everyone as acting in alignment with your espoused values (in this case, respect). This is why every agreement must be accompanied by a support requirement. The support you require is that people bring it to your attention if there is a perceived incongruence. To cultivate accountability, you have to make it safe for people to have conversations.

Step 4. Continually reinforce your intent. If you are serious about creating a respectful workplace, then shine a light on respectful actions whenever you have the opportunity. Catch people being respectful. Describe what you saw in their behavior that was respectful and how it aligns with what you are committed to build. Before you start your next meeting, take five minutes to hear a story about how someone on your team acted respectfully. You, as a leader, will need to model the way by wandering around and identifying and tracking respectful behavior. Lead by telling the story first, until others have the trust and confidence to start sharing what they observe.

Step 5. Follow through. There is a difference between value statements and values. With no consequences, there can be no accountability. With no accountability, all you have are empty value statements, but no real values. Recently I was helping an executive team write their value statements. Respect was on the top of the list. We then clarified exactly what respect would look like on this team, what we all agreed to do to act respectfully, and what the organization could expect – and require – in terms of respectful behaviors. We then started to talk about one of the senior sales people who out sells everyone but is the most disrespectful person in the organization. After considerable discussion, I explained, “You don’t have to fire him, but if he continues to behave disrespectfully, and you keep him on as a sales person because of his sales competence, I suggest you cross off the value of respect and replace it with profit, because that is what you are telling your organization you ultimately value.”

Everyone wants a respectful workplace. Using these five steps can get you there. It’s imperative to remember that a respectful culture begins with self-respect. Anyone who abuses others doesn’t value himself or herself, and people who respect themselves have no tolerance for disrespect.

Most importantly, leadership means making it safe to have the conversations while ensuring there are no repercussions. Being respectful isn’t about being perfect or pretending to be flawless. Instead, it’s about acknowledging mistakes and being willing to talk about perceived incongruences. Respect means supporting each other to grow and develop in an environment that fosters mutual learning. Remember, we all have bad days or moments when we need the occasional reminder to stay vigilant.

Hire For Character; Train For Cashiers

The title of this blog came from an executive at Nordstrom Department Stores when I asked him about his hiring philosophy. “We hire for character; we train for cashiers.” Far too often people get hired on the basis of competence, and fired on the basis of attitude.

I am often asked, “So how do we hire for attitude? How do we ensure that the right people are hired? How do we ensure that just because a potential employee has technical competence, that they are the right fit for our culture?”

Here’s a five-step process for hiring the right people in your organization.

Step 1. Clearly define the kind of culture you are committed to create and the kind of attitude you need from your employees. Be sure you have an answer to the following questions:

  • What values do you need your staff to exhibit?
  • What behaviors do you expect from your employees that will demonstrate the kind of attitude you expect?
  • What behaviors do you expect from every employee that will demonstrate your espoused values?

Step 2. Be committed to take your time in the hiring process. The management guru, Peter Drucker, had a favorite saying: “Hire s-l-o-w-l-y; fire quickly.” Depending on the position, the best organizations are prepared to take up to several hours getting the right people on the bus.

Step 3. Bring the right questions to the interview process. Note that accountability is described as:

  • The ability to be counted on
  • The willingness and ability to take initiative
  • Taking ownership for the environment you work in
  • Taking responsibility for the mistakes you make
  • Seeing all blame as a waste of time
  • Choosing service over self-interest
  • Choosing gratitude over entitlement

Here are some sample questions for the interview to help you assess if a candidate is accountable. You can adapt these questions to any of the values that you are hiring for.

  • What does accountability mean to you?
  • Why do you feel that accountability is important in your work and in your life?
  • Where did you learn to be accountable? How was accountability instilled in you?
  • Tell me about a time in your work when you took initiative, ownership, and personal responsibility. What was the result?
  • Tell me about a time when you weren’t accountable. What was the result?
  • Tell me about a time when your accountability was tested under pressure, or when it was easier to be lazy and complacent or have a sense of entitlement instead of being accountable? How did you respond? What were the consequences?
  • When have you had to stand alone from the crowd in order to live this value?
  • How do you anticipate living this value (e.g. accountability) in the job that you are applying for?

Step 4. Be sure that all stakeholders – or as many as possible – in the organization who will depend on this person have an opportunity to ask these questions. Be sure that the questions are asked and answered from a variety of perspectives.

Step 5. Observe the candidate in action under pressure, if at all possible. Depending on the role, a probationary period where you can observe how they are living the value in their job, especially under stress, is recommended.

In the boiler room while you wait in line for the Tower of Terror ride at Disney you will find a sign with a rhyme, written by an American poet named Ella Wheeler Wilcox. It’s fitting to include it here, as no matter how brilliant a person can sound in a job interview, you don’t really know them until they are put under pressure.

It’s easy enough to be pleasant, when life hums along like a song.  But the man worthwhile is the man who can smile when everything goes dead wrong.

After a stay at a Marriott Hotel where I experienced great service from every employee all weekend, I asked the checkout clerk if everyone gets training in good customer service. After a moment of reflection, she responded, “Well… you can’t train someone to be nice. What we do here is hire nice people and train them how to use the computer.”

A well-designed culture starts with hiring the right people. I’d love to hear from you about how you use in the hiring process to get the right people on board.

The Lean Management Approach – Five Keys To Building An Accountable Culture

Last Thursday I had the good fortune of attending a one-day Lean 101 course, hosted by POS Bio-Sciences in Saskatoon. The Lean approach has been integral to their success, and I wanted to learn first hand how the tool of Lean is used to help build the “POS Way.” POS has inspired me over the years by their leadership, innovation, and customer driven entrepreneurialism.

I also had another reason for attending. Being passionate about accountability, I wanted to learn how the Lean management approach can help strengthen the accountability process I help organizations implement.

What I learned about Lean

Lean is a philosophy, an approach to business, and a set of tools designed to eliminate waste while adding value for the customer. At its core, business is a set of processes for delivering results. And Lean is a mind-set for continuously improving these processes. Lean turns employees into leaders by encouraging and empowering ownership and better contribution at every level.

But Lean isn’t just a business philosophy. It’s a philosophy for life. Who, after all, doesn’t have waste in the way we do our work and live our lives? Life is a series of processes, whether it’s doing the laundry, finding your keys, managing stress, or improving a relationship. Whenever you are systematic about improving these processes, you are practicing Lean.

As a novice to Lean, I am making it comprehendible by breaking it down and outlining a five-step approach. Below is a process you can use for applying the Lean philosophy to any aspect of life.

Take a look at anything in your life that is frustrating to you. It might be as simple as finding your keys in the morning or as complex as an under-achieving sales team.

Do a Value Stream Map of your process:

  1. Define your goal. Your goal can be as simple as having your keys in your pocket as you walk out the door – with zero frustration, or, in the case of your sales team, having achieved a specific sales quota.
  2. Clearly identify all steps in the process to achieving your goal. For finding your keys look specifically at what you do with your keys when you come home right through until you need them the next morning when you leave for work. On your sales team, break down the sales process from the time a salesperson enters the door to the end of the month when celebrating your team’s success. It is best if you do this with everyone who is involved in the process. With your keys, you might do it with your spouse, who experiences the impact of a stressed marriage partner in the morning. With your sales process, get the whole sales team to help you identify all the steps it takes to make it a successful sales division.
  3. Identify each step as value-added or non-value added. Value-added means it moves you closer to your goal and decreases frustration of everyone. It’s also what the customer is willing to pay for. Non-value added is waste: anything that doesn’t add value to the customer.
  4. Identify and remove waste. It’s a waste to hang your pants up in the closet with your keys still in the pocket because you’ll have to run into your bedroom the next morning when you can’t find your keys. It may be a waste for your sales team to be coming in to the office and returning emails unrelated to sales when they need to be spending time following up on leads.
  5. Focus on process execution. Once you have identified and removed waste:
    1. Decide who will own the process (one person needs to be accountable for the accomplishment of the process).
    2. Identify the most effective step-by-step process to accomplish your goal.
    3. Ensure everyone understands the process and their part in making the process a success.
    4. Get agreement on people’s contribution to the process.
    5. Monitor for success. Lean has a term called, “Hansei,” which means, essentially, “Looking back with critical eyes.” Self and group reflection is critical to process improvement. You will likely decide to hold regular meetings to see how the process is working. Above all, make it safe for anyone to identify waste and make suggestions for improvement at anytime. Always question. Don’t just accept what’s there. The only failure is failure to learn ways to improve.
    6. Don’t hold people accountable for results. Hold people accountable for following the process. If the results aren’t there, don’t blame the people. Instead, change the process and ensure that everyone understands it.

I am aware that this short summary from my rookie mind-set of Lean is incomplete and overly simplistic. I look forward to learning more and continually improving the processes that run my own organization and the processes that help me manage my life with the greatest ease. I also look forward to continuously learn about how to use the Lean philosophy in helping foster accountability in organizations – without blame.
