Hire For Character; Train For Cashiers

The title of this blog came from an executive at Nordstrom Department Stores when I asked him about his hiring philosophy. “We hire for character; we train for cashiers.” Far too often people get hired on the basis of competence, and fired on the basis of attitude.

I am often asked, “So how do we hire for attitude? How do we ensure that the right people are hired? How do we ensure that just because a potential employee has technical competence, that they are the right fit for our culture?”

Here’s a five-step process for hiring the right people in your organization.

Step 1. Clearly define the kind of culture you are committed to create and the kind of attitude you need from your employees. Be sure you have an answer to the following questions:

  • What values do you need your staff to exhibit?
  • What behaviors do you expect from your employees that will demonstrate the kind of attitude you expect?
  • What behaviors do you expect from every employee that will demonstrate your espoused values?

Step 2. Be committed to take your time in the hiring process. The management guru, Peter Drucker, had a favorite saying: “Hire s-l-o-w-l-y; fire quickly.” Depending on the position, the best organizations are prepared to take up to several hours getting the right people on the bus.

Step 3. Bring the right questions to the interview process. Note that accountability is described as:

  • The ability to be counted on
  • The willingness and ability to take initiative
  • Taking ownership for the environment you work in
  • Taking responsibility for the mistakes you make
  • Seeing all blame as a waste of time
  • Choosing service over self-interest
  • Choosing gratitude over entitlement

Here are some sample questions for the interview to help you assess if a candidate is accountable. You can adapt these questions to any of the values that you are hiring for.

  • What does accountability mean to you?
  • Why do you feel that accountability is important in your work and in your life?
  • Where did you learn to be accountable? How was accountability instilled in you?
  • Tell me about a time in your work when you took initiative, ownership, and personal responsibility. What was the result?
  • Tell me about a time when you weren’t accountable. What was the result?
  • Tell me about a time when your accountability was tested under pressure, or when it was easier to be lazy and complacent or have a sense of entitlement instead of being accountable? How did you respond? What were the consequences?
  • When have you had to stand alone from the crowd in order to live this value?
  • How do you anticipate living this value (e.g. accountability) in the job that you are applying for?

Step 4. Be sure that all stakeholders – or as many as possible – in the organization who will depend on this person have an opportunity to ask these questions. Be sure that the questions are asked and answered from a variety of perspectives.

Step 5. Observe the candidate in action under pressure, if at all possible. Depending on the role, a probationary period where you can observe how they are living the value in their job, especially under stress, is recommended.

In the boiler room while you wait in line for the Tower of Terror ride at Disney you will find a sign with a rhyme, written by an American poet named Ella Wheeler Wilcox. It’s fitting to include it here, as no matter how brilliant a person can sound in a job interview, you don’t really know them until they are put under pressure.

It’s easy enough to be pleasant, when life hums along like a song.  But the man worthwhile is the man who can smile when everything goes dead wrong.

After a stay at a Marriott Hotel where I experienced great service from every employee all weekend, I asked the checkout clerk if everyone gets training in good customer service. After a moment of reflection, she responded, “Well… you can’t train someone to be nice. What we do here is hire nice people and train them how to use the computer.”

Rethinking Employee Engagement: What If It Isn’t About The Boss?

I define engagement in the workplace as the desire and capacity of employees to go the extra mile to help their organization succeed while finding meaning and significance in the work they do. There are no doubt bad bosses and toxic work environments that deplete you, just as there are great bosses who inspire you. But engagement is ultimately about energy, not bosses. Our level of engagement is impacted by our level of physical energy, emotional connection, mental strength, and spiritual alignment to a purpose beyond immediate self-interest. Bosses and your relationship to them are just one form of energy. There are dozens of others. If you are committed to being engaged, be aware of your energy and how your perceptions, choices, and environment impact your vitality.

Physical Energy: What you eat for breakfast or lunch affects your energy, as does the amount of sugar you consume, the amount of exercise you get, and the quantity and quality of your rest and sleep. Because energy capacity diminishes with both overuse and underuse, it is important to balance energy outflow with a consistent habit of energy renewal. Energy is not limitless. And physical energy fuels engagement. What are you doing to renew your vital reserve?

Emotional Connection: We all know that the quality of our connections impacts our energy. Be mindful of the people in your life that drain you and those that inspire and sustain you. Be aware of how your perceptions and choices impact these connections. Who you choose to be around, just as how you choose to be around them will affect your energy. Making room for activities that bring you joy, just as making time for people who bring you joy, will increase your energy.

Mental Strength: A pessimistic outlook on life drains vital energy, while optimism is a life giver. It’s good habit to learn to be optimistic. I had to train myself to wake up grateful and positive. Learning to be disciplined, to do the difficult tasks first, to tell the truth, to keep a promise, or to stick to a challenging undertaking when it is easier to give up, are all habits that renew essential energy. Like eating sweets, blaming others might give you a temporary high, but it will drain you of energy in the long run. Personal responsibility, on the other hand, is energy producing. How you approach life will affect your energy.

Spiritual Alignment: Discovering and living in accord with your deepest values, aligning with a sense of purpose, pinpointing your passions, or making a contribution, are all energy enhancing pursuits that enable engagement. A life that is purpose driven is an engaged life. Expanding spiritual capacity requires subordinating our own needs to something beyond self-interest. Those who have found a reason for coming to work – beyond merely completing a task or carrying out a chore or getting a paycheck – are the ones who truly enjoy their work and being alive. Finding spiritual alignment fills you up.

While bosses and your relationship to them no doubt impacts energy, the more we take accountability for the energy we bring to the world, the more empowered, productive, and fulfilled we become. Blaming your boss for your lack of energy can be just as much of an energy drainer as having the bad boss to begin with. Maybe it’s time to rethink employee engagement: what if it isn’t about the boss?

Seven Steps To Holding An Employee Accountable

Last week, in a two-day culture and leadership development workshop with a group of executives, one of the leaders made a fascinating statement: “I’ve been a positional leader for almost thirty years, and I’ve never learned an actual process for holding people accountable.”

I find this fascinating. We talk about “holding people accountable” all the time. We all know we need to be doing it, and we all think we know what we talking about. But do we? Far too often, tasks are assigned to employees in a haphazard way, hoping that the worker will ‘figure it out’ and deliver an adequate, even superior, performance. If this is your accountability process, you will soon realize that ‘hope’ is a better strategy for frustration than it is for results.

I have observed three reasons why managers don’t hold people accountable:

  • They aren’t clear about how to do it. There isn’t a clear accountability process in place.
  • They don’t want to be the bad guy. A recent Harvard study showed that many managers, hoping to get promoted, refrain from holding their people accountable because they want to get good performance feedback and stay in line for promotion.
  • It’s too hard. Let’s face it. It’s tough holding people accountable. It takes courage. Leaders must be prepared to put in the time and to have the tough conversations.

Seven Steps To Holding People Accountable

  1. Build Trust – Accountability without trust is compliance. Make the connection. Be trustworthy. Keep your promises. Be accountable. Make the connection.
  2. Discover the Reason – Accountability without a vision – without purpose and passion – is drudgery. If someone lacks accountability in their work, it usually means that haven’t found a reason to be accountable. They don’t have a why. Before you talk about results, if at all possible, help your employees discover a fit – between what they are passionate about what is expected of them. Even if you find out that their primary passion lies outside of work, at least you are supporting them. Fit people; don’t fix people.
  3. Clarify – Ambiguity breeds mediocrity. People need to be clear about what is expected and how success is defined. Clarify expectations, including what kind of attitude is required and what results are promised. People also need a clear line of sight between how their contribution makes a direct impact on the success of the organization.
  4. Get an Agreement – I define accountability as: The ability to be counted on. Accountable people never make a promise they can’t keep. But we need to get better at making promises. A request is not an agreement. If you want to hold someone accountable, you must get their full 100% agreement. Before you make an agreement, be sure the willingness, the resources, and the capabilities are in place. If you don’t get an agreement to a required request, then go to Step 6.
  5. Support Requirements – To be committed, engaged, and ultimately accountable, people need to feel that they can talk openly about the support they require to achieve their accountabilities. What support is needed? Your employee’s negotiated support requirements will be your accountability to them. The support requirements of your employees will be their accountabilities to you.
  6. Consequences – With no consequences there will be no accountabilities. Always start with positive consequences (motivators). Motivators are the internal or external results of delivering on your accountabilities. Motivators are meant to inspire you to achieve your accountabilities. If these don’t get the job done, then go to negative consequences.
  7. Follow up – Follow up means a clear understanding of a plan for follow-through, including how often we need to meet and with whom, to ensure that you hold yourself and each other accountable for honoring the promises you have made to each other. If you end up getting to negative consequences, then follow up means you must now be accountable to follow through on the consequences that were put forward to your employee.

The Power Of Finding Your Genius

There’s a joke about a salesman who is driving along the highway and sees a sign, “Talking Dog for Sale.” He rings the bell and the owner tells him the dog is in the back yard. He goes into the back yard and sees a mutt sitting there.

“You talk?” he asks.

“Yep,” the mutt replies.

“So, what’s your story?”

The mutt looks up and says, “When I discovered this gift I was pretty young and wanted to help the government. So I told the CIA about my unique talent and in no time they had me jetting from country to country, sitting in rooms with spies and world leaders, because no one figured a dog would be eavesdropping. I was one of their most valuable spies eight years running.

“But the jetting around really tired me out, and I knew I wasn’t getting any younger and I wanted to settle down. So I signed up for a job at the airport to do some undercover security work, mostly wandering near suspicious characters and listening in. I uncovered some incredible dealings there and was awarded a batch of medals. Had a wife, a mess of puppies, and now I’m just retired.”

The salesman is amazed and asks the farmer what he wants for the dog. The farmer says, “Ten dollars.”

The guy says he’ll buy him, but asks the owner, “This dog is amazing. He’s worth a fortune. Why on earth are you selling him for only $10?”

The owner replies, “Because he’s a liar.”

Everyone is talented, original, and has something to offer the workplace where they are employed. The problem is that most people treat themselves and their employees like this old farmer treats his talking dog. We are so focused on the weakness and fixated on fixing that weakness that we completely miss the talents and the strengths and wonder why our employee engagement scores are so low.

The poet William Blake said, “He who knows not his own genius has none.” Leadership is, in large part, helping people discover – and unleash – their genius. Fit people; don’t fix people.

Here are five ways to tap into the genius in yourself and others:

  1. Look for people’s strengths: What you focus on is what grows. Start asking three simple questions of every one of your employees. Start to have the conversations. Give some feedback. Listen.
  • What are your strengths?
  • What do you do better here than anyone else?
  • What is unique about you?
  1. Invest in a formal inventory to discover your strengths and help others discover theirs. The best inventory I have found is: gallupstrengthscenter.com‎
  2. Track your energy. What energizes you? What depletes you? What fills you up? What’s working for you? What’s not? Today, it’s not about time management; it’s about energy management. Your energy level is a great indicator of how aligned you are to your genius.
  3. Delegate your weakness – at least whenever possible. Chances are, there is somebody in your organization that is good at what you aren’t. Talk it up. Discuss where you can pass on your weakness to somebody who has it as a strength.
  4. Let go of perfection. It’s unrealistic to expect that a hundred percent of your job be in your area of genius. What’s important is that at least a percentage of what you do is what you are great at. This is where the inspiration and the engagement lie. Keep working toward increasing the circle of strength and the time your employees spend there, and watch how engagement and productivity start to substantially increase.

5 KEYS TO UNLEASH GREATNESS ON YOUR TEAM

I meet some amazing leaders in my work. People hire me to work with their organization and I end up a better person by spending time with them. One such leader who has become a good friend is John Liston. John was formally a regional director at Great West Life, and now is the principal of Liston Advisory Group. John lives what he leads. He’s a person of strong character. He’s passionate. He cares. He cares about his people. He cares about the work. He cares about his organization. And his approach to leadership produces results. When he was at Great West Life, his was the top region in Canada in 2010, 2011 and 2012. This spring we ran a customer service program together for a police department.

In a recent conversation with John about his coaching experience with his daughter’s Under 19 Ringette team, he explained how he coaches the same as he leads. Same philosophy. Same approach. Same leadership. Here are John’s five keys for unleashing greatness within a team:

1) Hire great people. You need to know the skills you need from your people and, more importantly, you need to know the kind of attitude you want from the people around you. You can always teach skills, but you can’t teach attitude. Building a great team means knowing precisely the kind of person you want on your team. It means hiring s-l-o-w-l-y. Take your time. Ask questions and assess the right fit. If you study what most people do in business you find that they spend their time hiring for competence (resume, experience, etc.) and almost always fire for character. What John, and other great leaders do, is hire for character and train for competence.

2) Create an environment for people to be their best. When are you at your best? Typically it is when you are focused, but not worried about mistakes or failing. In John’s words, “When we win, we party; when we lose, we ponder.” This means it’s okay to make mistakes, as long as you learn from them. See the best in people. Fit people don’t fix people. Find their strengths and build on those strengths. Find a place where people can take their gifts, their passion, and their talents, and make a contribution. It takes coaching, mentoring, and, most importantly, time. When you create these environments, people “chose to” come to them; they don’t feel they “have to”.

3) Understand the why (the reason) before the what or the how. At the 1963 Washington D.C. Civil Rights March, Martin Luther King did not stand up with a “strategic plan.” Martin Luther King had a dream. He gave people a reason. What’s vital in building a team – as well as building a life – is to not confuse the means with the ends. John Liston understands this. He understands that people aren’t accountable if they aren’t motivated. If they aren’t accountable, it’s because they don’t have enough reason to be accountable. A vision is what gives people a reason to get on board. John uses the vehicle of sport to teach character. Character is the why. Character is the goal. Sport is the means to that goal. Some people get confused and think sport is about winning. Professional sport may be, but all others are about character. Winning is a by-product. It works the same in business.

4) Execute with precision. John is a master of accountability cultures. He understands that you have to inspire people, and then you have to link that inspiration to clearly defined outcomes and a precise way to get there. This is where John is tough. He models the values. While he cares about people, he has a precise, results driven process for creating an environment for people to hold themselves accountable – to themselves and to each other.

5) Celebrate success. In John’s words, “you have to know what success is, know how to get there, and know how to celebrate it when you’ve achieved it.” You have to know what constitutes success and shine a light on it. Tell the story. Acknowledge people. Catch people being successful. You have to care and you have to connect. Celebration can be big or it can be small, but most importantly it has to be meaningful.

John’s passionate, inspiring energy is contagious. It’s always been important to him to create an environment in which people have a chance to be their best, to realize their potential, and to be recognized for their achievements. John is the kind of leader people want to work for. He’s also the kind of friend people seek.

6 WAYS TO INCREASE EMPLOYEE ENGAGEMENT

I’ve never seen more “employee engagement programs” thrown at employees, and we’ve never seen lower engagement scores. So what’s going on?

One way to look at the challenge of employee engagement is to observe the relationship between three concepts: achievement, expectations, and happiness.

Happiness results when your achievements meet your expectations. For example, if your expectation of your boss is “100”, and she achieves only “80”, then we say your happiness score is -20. On the other hand, if you have an expectation of your boss of “80”, and she hits “100”, then your happiness score is +20.

What happens when this same boss, who meets the expectations of one employee, doesn’t meet the expectations of another employee? One employee will be happy. The other will be unhappy. Maybe the problem isn’t the boss. Maybe the problem is the nature of our expectations. While bosses and organizations certainly need to work hard to achieve a highly engaged culture, employees share the responsibility of hard work to achieve their own level of engagement while simultaneously decreasing their expectations. To paraphrase John F Kennedy: ask not what your organization can do for you, but what you can do for your organization.

Lazy employees (i.e. they don’t want to achieve much) combined with high expectations, is called entitlement. And entitled people are never happy. Have you ever noticed that the most entitled people in your office are the ones that are the most miserable? Many people bring enormously high expectations to work and to all their relationships. My mother had a scholarly word for this kind of person: spoiled.

It appears to be human nature that the more we get, the more we expect. Research will bear out that the societies with the lowest GNP are often the societies with the happiest people. They are likely happy because their expectations are lower. There’s something to be said about simply being satisfied with what we have.

While I’m all in favor of bosses developing ways to create environments that engage people, I know some leaders who could deliver the moon for their employees and they still wouldn’t be happy. This is because most people who are unhappy at work aren’t just unhappy at work. They are unhappy with all aspects of their lives. We all need to examine carefully our level of expectations. To increase your happiness and engagement at work:

1) Carefully examine your expectations. It has been said that expectations are premeditated resentments. Often, high expectations stem from unhappiness in your life and expecting others (e.g. your boss) to make you happy. This is a formula for discontent, both for you and for your boss who might be trying too hard.

2) Take 100% responsibility for your own happiness. Your life will change the day you decide that all blame is a waste of time. Taking 100% responsibility means that you take responsibility for getting your needs met instead of demanding that someone do it for you.

3) Be careful about over achieving. It’s good to set a goal and achieve it – providing it meets an expectation. But if you are an overachiever who continually expects more and more of yourself (and usually others too), you’ll never be happy. You’ll always be striving for the next achievement. The only way to fill that hole is to learn to be satisfied with what you have achieved.

4) Give what you expect. My parents used to say, “You don’t get what you expect. You get what you give.” No amount of employee engagement programs can possibly fill all the insecurities and unhappiness that employees bring to work. To counter the frustration of not getting what you expect, clarify what you expect, and then give that. For example, if you expect appreciation, get so busy appreciating others that you don’t have time to feel sorry for yourself. It was Zig Ziglar who said, “You will get all you want in life, if you help enough other people get what they want.”

5) Realize that you can’t meet everyone’s expectations. Like a request, an expectation is not an agreement. Realizing this will un-complicate your life. It is absolutely impossible to meet everyone’s expectations of you because it is physically and mentally unattainable for any human being to be all things to all people.

6) Practice gratitude. The antidote to entitlement is gratitude. We all need to look at ourselves when it comes to employee engagement. It’s a shared responsibility. Yes, positional leaders have a responsibility. But so do employees. What you focus on grows. What you appreciate appreciates.
